I put this guy in to a bonsai pot this fall. Trimmed root and cut it back. It came back great. I had lots of new grow.

A few weeks ago one stem died and the other started losing leaves.

So this morning I took it out cleaned the dirt off ( some gardening soil/sand all I had at the time) the roots and it had some root rot. I trimmed off the bad root and replanted it in lava rocks. Figure it would help dry out the rest of the roots and help with drainage.

Was this ok and is there any thing else I should do?

Any chance of it living?

It's better that you got it into lava then to leave it in the potting soil, shefflera like to go very dry between waterings otherwise root rot will happen, in your case you did the best thing you could for it, now all you can do is keep a close eye on watering and give it as much light as possible and wait to see if it recovers. I work at a nursery and have seen things that I thought were toast come back so don't give up till your sure it's gone.
